Enterprises process thousands of documents every week: purchase orders, invoices, supplier contracts, compliance certificates, and employee records. The vast majority are still handled by people: opening files, reading fields, typing values into a system. It is expensive, slow, and error-prone. And it is entirely solvable.
The scale of the problem
As an example, if manual document processing takes 20 to 40 hours of staff time a week at a loaded cost of A$65 an hour, that is roughly A$5,600–A$11,300 a month in recurring cost, spent on work that adds no strategic value.
The errors compounded by manual entry create additional downstream costs: reconciliation, disputes, audit failures, and delayed supplier payments.
How AI extraction actually works
Modern AI document extraction is not OCR with rules. It is a multi-stage pipeline combining several technologies:
- Document classification: the model identifies the document type before any field extraction begins. This prevents the wrong schema being applied to the wrong document.
- Named entity recognition (NER): key fields are identified using contextual understanding, not positional rules. "Invoice Total" and "Amount Due" in different layouts both map to the same output field.
- Table extraction: line items in invoices and order forms require a separate model trained specifically on row-column relationships.
- Validation layer: extracted values are checked against business rules before reaching the destination system.
What touchless processing really means
A high touchless rate does not mean the remaining documents failed. It means they are flagged for human review, typically because they are genuinely ambiguous, damaged, or outside the training distribution.
Those documents land in an exception queue with the extraction already partially completed, so a reviewer confirms or corrects one or two fields rather than re-entering everything from scratch.
Important: The documents that flow through automatically are processed in seconds, not hours, and delivered to the destination ERP or database with a full audit trail showing which model version extracted which field at what confidence level.
Implementation in under three weeks
A typical PI2AI document extraction deployment follows this timeline:
- Week 1: Schema design workshop and sample document batch (500 documents minimum). Accuracy baseline established.
- Week 2: Pipeline build, validation rules configured, staging environment tested end-to-end.
- Week 3: Production go-live with exception queue active. Human reviewers trained on the interface.
The ROI case
The business case depends on your document volumes, formats and current handling time. Before you commit, we run extraction on a sample of your own documents and measure the touchless rate and review time, so the ROI is calculated from your numbers, not an industry average.
